Have You Been Tricked Into a Ghost Promotion?

A ghost promotion happens when you’re given a new title or additional responsibilities without receiving the compensation that would normally accompany a legitimate promotion. In a ghost promotion, there’s sometimes no formal recognition of your new role (i.e., no email or team announcement).

Even if you are given a new title (like “Senior,” “Lead,” or “Director”), it may sound impressive on paper, but often means little if your salary, decision-making power, and long-term career trajectory remain unchanged.

A real promotion comes with a clearly defined step forward in your career. Ghost promotions, on the other hand, fail to provide that clarity while still asking more from you.

In some cases, when you get a ghost promotion, your day-to-day responsibilities will barely change (making it an empty gesture to keep you placated). In others, the opposite will happen, and you’ll take on the workload of two or even three employees without additional support.

“They’ll give you something to make you feel content and to stick around,” career expert Jasmine Escalera told CNBC, “but they won’t actually give you the title to represent the work that you’re doing or the pay to represent the additional work that you’re taking on, or even the career progression you’re looking for.”

This is not an uncommon tactic. In 2025, it was reported that 78% of workers had been assigned new duties without a raise or promotion, and 65% had experienced an advancement in name only. 1

In a difficult job market, many workers accept these arrangements hoping they’ll eventually lead to something real. Unfortunately, that payoff may never arrive.

Ghost promotions are part of a broader workplace trend often referred to as ghost growth, where workers say companies create the illusion of advancement to retain ambitious employees during hiring freezes, restructuring, or budget cuts.

In some organizations, ghost promotions emerge during periods of economic uncertainty. Rather than hiring additional workers, companies may ask existing employees to absorb more responsibilities temporarily.

“I have been there myself. Managers were not being malicious,” argued Michelle Levister Bozeman, a senior director at Microsoft. “They were trying to retain high performers when opportunities were limited. But appeasement is not advancement.”

Some critics argue the practice allows employers to increase the company’s output without increasing labor costs, and therefore takes advantage of ambitious employees who are eager to prove themselves.

“If you’re handed more and more responsibility without increased pay, they might wonder how far they can push you,” one user commented on a public job forum.

The clearest red flag is receiving a new title without a meaningful pay increase.

Managers may repeatedly delay conversations about compensation by citing budget constraints or promising to revisit the discussion next quarter. Meanwhile, the company may still be hiring aggressively, reporting strong earnings, or rewarding upper leadership with bonuses.

This forces employees to be extra vigilant about the responsibilities they’re asked to take on.

One employee described being offered a new role without additional pay, but was told it would eventually lead to a management position that could nearly double their salary.

“I read our company’s internal scope-of-work documents,” they wrote under one video discussing the topic, “and the position they were offering me had an actual name within our internal documents and did in fact come with a raise.”

Some ghost promotions don’t involve a new title

Ghost promotions can also be more subtle than that.

Some companies may reframe giving you more duties as an opportunity for you to demonstrate your leadership potential or prepare you for future advancement.

In the meantime, you may be moved to a new department or asked to take on a “special project” that has more work but the same pay grade.

Talking with coworkers can help you understand whether your responsibilities align with your compensation and role. In some cases, you may realize you’re performing the same work as a higher-paid colleague or predecessor while still being told you’re still in training or “not quite there yet.”

As noted in one HR Grapevine article, many people feel pressure to maintain the appearance of career progression, whether it’s for their own colleagues or social media. Public praise from leadership can also feel rewarding, even when it isn’t backed by meaningful change.

Some employees accept ghost promotions because saying “no” can feel risky, much like turning down a legitimate promotion.

In competitive job markets, workers may worry that refusing additional responsibilities could make them appear unmotivated or replaceable. Others hope the extra effort will eventually lead to a legitimate raise or future promotion.

Over time, however, temporary sacrifices can become permanent expectations that suffocate your progress at work.

Taking on leadership stress without the resources or rewards to sustain it can lead to long-term issues that some experts have called “a destructive cycle of self-doubt, overwork, and exhaustion.” 2

The long-term damage can go deeper than burnout alone.

A ghost promotion can set you up for failure at work

Ghost promotions can create an environment where you’re held accountable for your team’s performance without having any actual power to influence factors that affect it, such as budgets, staffing, or broader business decisions.

Your boss may place you under more scrutiny and may even micromanage you, all without ever actually giving you the tools to succeed in your new role. One news report by CBS 17 also notes that you may only get vague responses when asking for clarity about expectations or long-term advancement opportunities.

A ghost promotion can complicate your future advancement

Internally, your company may expect a higher-level performance while still treating you as a mid-level employee during compensation reviews. Externally, recruiters may question why your title and salary history don’t align with the expected industry standards.

That mismatch can create long-term earning problems.

If your compensation or title stagnates for years while your responsibilities increase, future employers may anchor their salary offers to your previous pay rather than the true market value of your work.

Eventually, you may find yourself trapped between increased expectations and limited actual advancement.

One of the most common recommendations is to document all your achievements and contributions to the team’s (and the company’s) success.

That can include any measurable outcomes (e.g., costs reduced or revenue generated), leadership responsibilities, completed projects, and any additional duties you’ve taken on beyond your original role.

Once you’ve got your talking points and key metrics in order, schedule a conversation with your manager about compensation and career progression.

If a raise isn’t possible immediately but you still want a promotion, negotiate for benefits that could make the role more sustainable or worthwhile. That could include:

• A four-day workweek
• Remote flexibility
• A professional development budget
• Additional paid time off (PTO)
• Clear promotion timelines and milestones

Having a written agreement also provides some guanrantee. For example, you might request a written plan stating that if certain performance goals are met within 90 days, a salary increase or formal promotion becomes mandatory.

As one Psychology Today article concludes, if your company refuses to acknowledge you in a meaningful way, you’re left with only one logical conclusion: “To grow, I may have to go.”

Update your resume and use the new title to apply for jobs at companies that will pay you the market rate. Alternatively, you can also leverage your experience internally by networking with departments that may have stronger budgets or clearer advancement opportunities.

Healthy career growth should create alignment between responsibility, authority, compensation, and opportunity.

Audit your current role to determibe if you’re growing or being stretched thin.

According to one article by the Fast Company, you should ask yourself a few questions to get at the heart of your job scope and new authority:

• Did you receive a new job description with roles and responsibilities?
• Was there an announcement to the team and the broader department? Did anyone congratulate you or celebrate you?
• Did you receive a new contract, which includes changes to pay, but also highlights additional benefits you may receive?

If only the workload increases, that’s imbalance, not growth.
